Monthly decision meeting agenda

One meeting a month that actually decides something. Every idea arrives as a written pitch, gets eleven minutes, and leaves approved, banked or rejected.

Before the meeting

  • Every idea is written up as a pitch and shared before the meeting.
  • Everyone reads every pitch before they walk in.
  • Each pitch names one big goal. The leader who owns that goal decides it.

Pitch

One per idea. Anybody can pitch for any area.

Name itWhat is it, in one line?
Big goalWhich big goal does it move meaningfully toward?
Measurable impactWhat will it create or improve, in numbers?
OutcomeWhat will be true at month end, and how will you know?
Objective dataMetrics, trends, customer input. If you have none, explain how you know.
OwnerOne person. If two people own it, nobody does.

In the meeting

For each pitch. Use a timer.

  1. 3 minPitch it: the impact, the outcome and the data. If you can’t pitch it in three minutes, it isn’t ready.
  2. 7 minDeliberate: push back, poke holes, ask whether it really moves the goal.
  3. 1 minDecide: the leader who owns that goal makes the call.
Decision
  • Approved
  • Banked for later
  • Rejected

Before you close

  • At least one approved priority in each area: growth, finance and operations.
  • Every approved priority has one owner.
  • Everyone knows when their first weekly update is due.

How to use it

  1. Hold it at the end of each month, before the new cycle starts, so approved ideas become next month’s priorities.
  2. Ask for every idea in writing, using the pitch above, and share the pitches ahead of time.
  3. Give each pitch three minutes, then seven to deliberate, then one to decide. Use a timer.
  4. Let the leader who owns the goal decide: approved, banked for later, or rejected.
  5. Before you close, check there’s at least one priority in each area and one owner on each.

Why it works

A written pitch filters out most weak ideas before anyone sits down, because it has to name a goal, an outcome and real data. The timer does the rest: if an idea can’t be pitched in three minutes, it isn’t ready.

Adam Weisner calls it the Decision Pitch Meetingâ„¢. It replaced his all-day quarterly planning session and a weekly ninety-minute meeting. After it, owners just go do the work and post a weekly update.

In Unbreakable OS

This is built in.

Pitches are written in the app and screened by an AI review before the meeting, so weak ones go back for a rewrite. Leaders decide in the meeting, and approved ideas become next month’s priorities.

Common questions

How long should a decision meeting take?
About eleven minutes per pitch: three to pitch, seven to deliberate and one to decide. Ten pitches fit in about two hours, once a month.
Who decides?
The leader who owns the big goal the pitch is tied to. Anybody can pitch for any area, but only that leader approves, banks or rejects it.
What does banked mean?
It’s a good idea, but not for next month. It stays on file so it can come back in a later meeting.
When should we hold it?
At the end of each month, before the new cycle starts, so approved ideas become next month’s priorities.
